It is to determine who actually controls the product, the process, and the corrective action when something goes wrong.

Phase 1: Verify Who You Are Actually Working With
1. Are you the manufacturer, a trading company, or a combination of both?
The useful distinction is not simply factory good / trading company bad. The more important issue is control.
Ask:
- Who controls engineering decisions?
- Who schedules production?
- Who is responsible for quality?
- Who approves changes?
- Who investigates defects?
- Who owns the corrective-action process?
Some trading companies manage OEM projects well because they maintain strong control over their manufacturing partners. Some suppliers combine manufacturing and trading activities. The risk begins when the buyer cannot determine who is actually responsible for the product.
A strong bicycle saddle manufacturer should be able to identify the production facility, explain which processes are handled internally, and clarify which processes are outsourced.

2. What quality, testing and compliance documentation can you provide?
Do not begin with “What certificates do you have?” A better question is: “What documentation is relevant to this specific product and market?”
The answer may depend on:
- the buyer;
- target market;
- retail channel;
- product construction;
- customer requirements.
Documentation may include quality-management certificates, social-compliance audits requested by particular customers, product test reports, or market-specific information. For saddle structural performance, ask which requirements and test methods have been applied to the specific model being evaluated, and how they relate to the supplier’s quality verification and testing documentation.
Check:
- company name;
- model identification;
- issue date;
- test standard;
- applicable clause;
- laboratory;
- result.
A test report covering one saddle should not automatically be treated as evidence for every saddle in the catalog.
Red flag: Generic claims such as “ISO tested” or “SGS certified” without documents showing what was actually evaluated.
3. What kind of OEM saddle projects have you actually handled?
Export experience and OEM-development experience are not the same thing. Ask what types of programs the supplier has actually supported:

- complete-bike programs;
- custom saddle development;
- 3D-printed bicycle saddles;
- conventional saddles;
- distributor programs;
- repeat production.
Confidentiality may prevent the supplier from naming customers. That is reasonable. The supplier should still be able to describe anonymized project details such as:

Repeat production is particularly useful evidence. A supplier that can produce one good sample is not necessarily a supplier that can reproduce the same approved product consistently.

Phase 2: Understand Development Before Paying for Samples
4. What does your sampling process actually look like?
A sample should not simply be whatever happens to be available in stock. Before paying, ask how sample development is structured:
- What information do you need from us?
- What will the first sample validate?
- What happens if changes are required?
- Which changes require additional tooling?
- Which changes affect timing?
- How are revisions recorded?
- When does the sample become the approved production reference?
Different sample stages may evaluate different things:
- geometry;
- width;
- construction;
- material;
- rail specification;
- upper structure;
- branding;
- packaging.
Lead time should be quoted according to the actual project rather than presented as one universal number. A useful answer sounds like a defined OEM process. A weak answer sounds like “Send logo, we make sample.”
Red flag: No defined distinction between stock samples, development samples, and production-approved samples.
5. What can actually be customized — and what changes cost, MOQ or validation?
“Everything is customizable” is not a useful OEM answer. Ask the supplier to separate customization into categories. For bicycle saddles, these may include:
- upper construction;
- lattice structure;
- base material;
- rail specification;
- saddle width;
- geometry;
- color;
- branding;
- packaging.

6. Who owns the tooling, molds and design IP?
This question is easiest to answer before development begins. If the buyer funds tooling, fixtures, or exclusive development, ownership should be documented.
If a saddle is developed from an existing supplier platform, determine what remains supplier-owned and what belongs to the buyer. If a new shape is co-developed, clarify whether the result is:
- exclusive to the buyer;
- exclusive for a defined market;
- exclusive for a defined period;
- or available to other customers.
Brand assets should also be covered. Logo files, packaging artwork, and customer-specific labeling should not be reused for unrelated projects.
Red flag: “Don’t worry, we won’t sell it to anyone else” with no written definition of what “it” includes.
Phase 3: Confirm Production and Quality Capability
7. What is the MOQ for the first order — and what changes on reorder?
MOQ should be discussed in the context of the actual product. A ready-developed saddle platform may have very different commercial requirements from a fully customized product involving special tooling, materials, or packaging.
Ask separately about:
- initial order MOQ;
- reorder MOQ;
- color MOQ;
- branding MOQ;
- packaging MOQ;
- custom-construction MOQ.
The goal is not automatically to find the lowest MOQ. The more useful question is: why does this MOQ exist? A supplier that can explain the production or commercial logic behind its minimum is easier to evaluate.
Red flag: One rigid number with no explanation of what drives it.
8. Can you show us your actual quality-control process?
Do not ask “Do you have good quality control?” Every supplier will answer yes. Ask instead:
- What is checked at incoming inspection?
- What is checked during production?
- What is checked before packing?
- Which characteristics are recorded?
- What specification is used as the reference?
- Who can stop production when something is out of tolerance?
- How are nonconforming products handled?
- Are retained samples or inspection records kept?
The relevant controls will differ by saddle construction. What matters is whether the supplier can show a repeatable process. Final visual inspection alone cannot confirm everything that happened earlier in production.
Red flag: “We check every saddle before shipping” with no explanation of what is checked or against which approved specification.
9. What are the lead times for sampling, pre-production and mass production?
A single answer such as “30 days” usually hides too much. Ask for the timeline by stage:
development → sample → revision → approval → pre-production → mass production → packaging → shipment readiness
Also ask what happens when capacity becomes tight. If your first order succeeds and the reorder doubles, can the supplier maintain the same delivery discipline?
The strongest answer is not always the shortest lead time. It is the most realistic one. A supplier that explains dependencies and possible bottlenecks is usually easier to plan around than one that immediately promises every date.
Red flag: “Very fast, no problem” with no assumptions behind the quoted schedule.
Phase 4: Determine Whether the Supplier Can Support a Long-Term Program
10. What materials are being used — and how are those claims verified?
Material names are easy to put on a quotation. Traceability is harder. Ask what supports the material specification. Depending on the project, evidence may include:
- supplier specifications;
- incoming-material records;
- technical data;
- internal records;
- third-party product testing.
Do not try to verify material identity from product weight alone. Weight is useful for checking whether production remains within an approved specification. It is not sufficient evidence that a particular fiber, resin, polymer, or material grade was used.
The longer-term question is whether the same approved material specification will continue to be used in future production.
Red flag: Material descriptions change depending on who answers, or substitution controls cannot be explained.
11. How will packaging, logistics and export documentation be handled?
A saddle can leave production in good condition and still arrive damaged. Packaging should therefore be discussed before production is complete. Ask about:
- individual product protection;
- retail packaging;
- private-label packaging;
- master carton configuration;
- carton markings;
- artwork approval;
- packing-list preparation;
- commercial documentation;
- forwarder coordination;
- Incoterms.
The supplier does not need to perform every logistics function internally. But responsibilities should be clear.
Red flag: Packaging and shipment are only discussed after production is finished.
12. What happens when something goes wrong?
Every long-term supply relationship eventually encounters a problem. It may be:
- a late material;
- packaging error;
- cosmetic defect;
- dimensional deviation;
- specification mismatch;
- customer complaint after delivery.
The useful question is not “Do you ever have quality problems?” It is “What happens when one appears?”
Ask:
- Who receives the complaint?
- How is affected stock contained?
- How is root cause investigated?
- How are corrective actions documented?
- How is recurrence checked?
- How is the commercial remedy determined?
A mature process generally separates containment, root cause, corrective action, and verification. The commercial remedy will depend on the situation. The investigation process should not be invented after the problem occurs.
Red flag: Immediate defensiveness or automatic blame of the buyer.

A supplier that can clearly explain its manufacturing responsibility, sample process, material controls, testing scope, QC stages, MOQ logic, and corrective-action process is easier to evaluate than one relying mainly on “high quality”, “best price”, “professional factory”, or “everything is customizable”.
For OEM buyers, specificity reduces uncertainty. And that matters before the first sample because sampling is not only a product test. It is also the first test of the supplier.
Pay attention to:
- how technical questions are answered;
- whether changes are documented;
- whether constraints are explained;
- whether sales and production give consistent information;
- whether the supplier becomes more precise as the project becomes more detailed.
The goal is not simply to receive one acceptable saddle. It is to determine whether the supplier can reproduce the approved product when the project moves into repeat production.

Before paying for development, you should be able to answer:
- Do we know who is actually responsible for manufacturing the product?
